Cash on delivery loses money in three places: orders nobody really meant to place, parcels refused or missed at the door, and returns after delivery. Most of it can be caught with three WhatsApp messages: a confirmation before you pack, a delivery update before the courier arrives, and a save message when an order is cancelled.
Why COD is not going away
Shoppers pick cash on delivery because it removes the risk from their side. They see the parcel before they pay, they do not have to trust a new store with a card, and plenty of them do not use a card online at all. For a young D2C brand, offering COD is often the difference between a first order and no order.
The catch is that COD moves the risk to you. A prepaid customer who changes their mind has already paid. A COD customer who changes their mind simply does not answer the courier, and you pay for the trip both ways.
Where the money leaks
Every COD order passes through the same four stages. Each one has its own way of going wrong, and each has a cheaper fix than the one most stores use, which is a call centre ringing every order.
| Stage | What goes wrong | What it costs you | The fix |
|---|---|---|---|
| Order placed | Impulse, duplicate or fake orders | Picking and packing a parcel nobody wants | Confirm the order on WhatsApp before you pack |
| Before dispatch | Wrong address, wrong size, second thoughts | A parcel that is doomed before it leaves | Let the customer edit or cancel from the confirmation |
| Out for delivery | Customer unreachable, not home, refuses | Failed attempts and return shipping | Delivery updates with the courier’s timing |
| After cancellation | A fixable problem treated as a lost sale | The customer and the order | A cancellation save that asks why |
The three messages that do most of the work
1. Confirm before you pack
Send a WhatsApp message about an hour after the order, listing what was ordered and offering three buttons: Confirm, Edit, Cancel. Confirmed orders go to the warehouse. Cancelled ones never get packed. Edits fix the address or size before it becomes a return. The full setup is in COD order confirmation on WhatsApp.
2. Tell them when the courier is coming
A customer who knows the parcel arrives tomorrow afternoon keeps cash ready and answers the phone. One who hears nothing for five days has often forgotten, or bought elsewhere. Shipping and out-for-delivery messages are the cheapest return prevention you have. See how to cut COD returns.
3. Ask why when they cancel
Most cancellations have a reason you can fix: a size, a colour, a delivery date. A message the moment an order is cancelled, asking why in one tap, turns some of them back into orders and the rest into a list of problems to solve. Our order cancellation save flow does this.

Where to start
- Make sure your store passes the payment method with every order, so COD and prepaid can be treated differently.
- Switch on order confirmation first. It touches every COD order and pays for itself in parcels you never pack.
- Add shipping and out-for-delivery updates next. They protect the orders you have already confirmed.
- Add the cancellation save once you have a few weeks of cancellations to learn from.
- Review cancellation and refusal reasons monthly, by city and by courier. That is where the next fix comes from.

Frequently asked questions
Should I stop offering cash on delivery?
Usually not. In markets where many shoppers do not pay by card online, dropping COD loses real orders along with the bad ones. Confirming COD orders and nudging repeat buyers towards prepaid is cheaper than losing the first order.
Is WhatsApp better than a phone call for confirming COD orders?
For most stores, yes as the first step. A WhatsApp message reaches every order within the hour at a fraction of the cost of an agent’s time, and the customer answers with one tap. Keep phone calls for high-value orders and customers who do not reply.
Does an order confirmation count as a marketing message?
Not if it only confirms the order. Meta treats order confirmations as utility templates as long as they contain no promotion. Add a discount code or an upsell and the template becomes marketing, which costs more and is delivered under stricter limits.
Which platforms does this work with?
Nonito picks up orders from Shopify, Odoo, Foodics and Zyda, or from any system through the REST API, and sends the messages on WhatsApp.
